Lead Scoring Without Overengineering: A Practical Framework
Most lead scoring models are too complex to be used and too simple to be predictive. Here's a three-factor framework that takes an afternoon to build, gets recalibrated quarterly, and beats most ML approaches.

Most teams overengineer lead scoring. A three-factor model usually beats a 30-factor one.
Questions and answers
Should I use a CRM's built-in scoring?
Most CRM-native scorers (HubSpot's, Salesforce's) are usable as a starting point but rarely good out of the box. The three-factor framework can be implemented inside either CRM in an afternoon and outperforms the defaults.
How often should I recalibrate?
Quarterly at minimum. After a major product change, ICP shift, or pricing change, recalibrate immediately — your old weights no longer match the new buyer.
Should I score accounts or leads?
Both, in most B2B. Account-level Fit and Intent scoring + lead-level Engagement scoring is the cleanest setup. The combined score routes to the SDR queue.
